Bridor

Cutting quality-related waste by 30 percent with centralized production monitoring on AWS

Bridor is a global manufacturer of premium bakery and Viennese pastry products. As its North American operations grew, production quality became harder to monitor consistently across facilities. Each site had its own practices and, although quality measurements were entered into digital forms, deviations only surfaced during periodic manual reviews. Ingeno worked directly with Bridor’s production and quality teams to understand how they monitored operations and where the gaps were. It then adapted Sentinelle, its own quality monitoring platform on AWS, to Bridor’s needs. Every measurement is now compared with its limits within minutes of entry, and deviations reach supervisors, production managers and the quality assurance team automatically. The result is faster intervention, consistent quality monitoring across facilities and a 30 percent reduction in quality-related waste.

Production quality monitoring platform on AWS

Premium bakery at industrial scale

Bridor is a global manufacturer of premium bakery and Viennese pastry products for the foodservice and retail industries. Headquartered in Rennes, France, the company employs several thousand people worldwide and has built its reputation on product quality, consistency and operational excellence.

This project was carried out with Bridor North America, headquartered in Boucherville, Quebec. Its plants run high-volume lines that produce bread, croissants and other Viennese pastries for major foodservice chains and retailers across the continent.

To maintain the same level of quality across multiple facilities, Bridor continuously invests in technology that strengthens quality control, traceability and manufacturing performance.

The later a deviation is found, the more product is at risk

As Bridor’s North American operations expanded, maintaining consistent visibility into critical production parameters became increasingly complex. Monitoring practices differed from one site to another, and teams did not have a single, standardized view of the parameters that matter most to product quality.

Quality measurements were taken by hand and entered into digital forms throughout production. But nothing compared those values automatically with their limits: deviations surfaced during periodic manual reviews.

The larger issue was time. Between two reviews, a run could stay out of spec without anyone knowing. The longer production stays out of spec, the greater the impact on quality and waste.

Bridor did not want to change how measurements were taken on the lines. It needed a scalable way to apply the same quality standards across facilities and to get deviations to the right people while they could still act.

Field research first, then Sentinelle on AWS

Before adapting the technology, Ingeno went into Bridor’s North American plants to understand the reality of the production floor. Through structured UX research and in-person interviews with production supervisors, production managers, the quality assurance director and the Vice President of Food Safety and Quality Assurance, the team identified how each group monitored production and where information was getting lost.

The findings were synthesized and presented to senior leadership. This created a shared understanding of the operational challenges and aligned the platform’s scope with both day-to-day needs and Bridor’s strategic objectives.

In collaboration with AWS, Ingeno then adapted and deployed Sentinelle, its production quality monitoring platform, in live manufacturing environments across Bridor’s North American plants.

Sentinelle keeps the digital forms already used on the lines. In the background, it syncs each plant’s configuration (lines, products, measurements, limits and operators) and ingests new measurements every five minutes, comparing each one with its limits.

When a measurement falls outside its limits, alerts reach supervisors, production managers and the quality assurance team automatically. Supervisors receive a notification on their phone, grouped by production line. All alerts are centralized in the mobile and web applications, and screens installed in the plants show the status of each line at a glance.

The platform was also designed to grow with Bridor. Each plant’s data is ingested independently through Amazon SQS, which simplifies adding new sites.

The application runs on serverless containers with AWS Fargate, and Ingeno operates it in production, monitoring its health with Amazon CloudWatch.

After the pilot phase, Ingeno returned on site to validate the platform with the people using it in real production conditions. Their feedback was used to refine the platform based on real-world usage.

Quality-related waste down 30 percent, deviations flagged within minutes

Sentinelle is in production on 19 lines across five Bridor plants in Canada and the United States.

Quality-related waste reduced by 30 percent.

Deviations flagged within minutes of entry, instead of at the next periodic review.

The way people work on the lines has not changed: operators and the teams that take quality measurements follow the same routine. What changes is how information travels. Deviations now reach supervisors, production managers and the quality assurance team automatically, giving them time to intervene before an issue affects a larger portion of a production run.

Quality monitoring is consistent across facilities. Every site works from the same thresholds and monitoring practices, which makes performance easier to understand and compare.

Sentinelle keeps evolving with Bridor’s needs. A historical data module was added in 2026 so teams can follow quality performance trends over time, giving Bridor a scalable foundation to support its continued growth.

A key lesson from the engagement is that technology alone does not standardize quality. The real foundation was first agreeing on which production parameters matter and what constitutes a deviation. Once that was clear, the platform could apply it consistently at every connected facility.

The UX research carried out by Ingeno gave us a clearer reading of user needs and of the operational issues to consider as the platform evolves. This approach allowed us to base our decisions on concrete findings and to move forward with greater clarity and confidence.
